I sat down and added up what I was actually paying Google, Apple, and Dropbox over five years. Then I added up what I spent on a Pi cluster and electricity. Here's the math — updated for 2026 pricing.

What this analysis covers — and what it doesn't

This guide is just the money. I'm not trying to put a dollar value on privacy or the satisfaction of owning your own stuff — those are real benefits, but they're personal. What I'm doing here is adding up what I actually paid Google, Apple, and Dropbox over five years, and comparing it to what I spent on a Pi cluster and a few bucks a month in electricity. Even if you ignore every other benefit, the math is worth looking at. Because the conclusion surprised me.

The Three Hidden Costs of "Free" Cloud Services

I used to think I was getting a pretty good deal. Google gave me 15GB for nothing. Apple gave me 5GB. How generous. Then I looked at what I was actually paying — and I don't mean with money.

1. They monetize everything you upload

Google made $237 billion in ad revenue in 2024. That money comes from advertisers who pay to target you, and the targeting is based on data Google collects from everything you do — Gmail, Photos, Drive, Maps, Search, YouTube, Android. You're not the customer. The advertiser is the customer. You're the inventory.

2. The free tier is a trap

Google gives you 15GB. Apple gives you 5GB. Those limits haven't changed in years, while photo file sizes have tripled. The average family I know hits the free limit within 18 months. Then the upsell starts: $2.99 for 200GB, then $9.99 for 2TB. I watched my own storage needs grow from "free" to $10/month without ever making a conscious decision. It just happened.

3. Leaving gets harder every year

Google Takeout exists, but using it is tedious enough that most people give up halfway through. Apple's export is worse. The real cost of leaving isn't the tool — it's the time and anxiety of migrating years of photos, documents, and emails, and the fear you'll lose something in the process. Every year you stay, the pile gets bigger and the escape route gets steeper.

Scenario 1: Individual User (What I Used to Pay)

This was me before I built my Pi cluster. Single person, moderate photo habit, email, documents in the cloud, password manager, the usual stack. Here's what that actually cost over 5 years — and what I spent instead.

That's conservative — I also had YouTube Premium and Spotify at various points. A "full stack" cloud user can easily blow past $1,500 in five years without noticing.

Electricity math — I actually checked this

My Pi 5 idles at about 5W, hits 8W under load, so I averaged it to 6.5W. That's 6.5W × 24 hours × 365 days = 56.94 kWh/year. At my local rate of $0.12/kWh: 56.94 × $0.12 = $6.83/year. That's less than a single month of Google One. Even at California rates ($0.30/kWh), it's only $17/year. My Pi costs less to run for a year than Netflix costs for a month.

Scenario 2: Family of Four

I don't have kids, but I've helped enough families set this up to know the numbers. Two adults, two kids, family photo library, shared calendars, documents, passwords. This is where the cloud costs really take off — "family plans" feel like a deal, but you're actually buying more storage than you used to need and paying for bundled services you don't use.

Self-hosting doesn't replace paid streaming

The family cloud comparison includes email hosting (Fastmail) because email self-hosting is genuinely difficult — see the discussion in the Exit Strategy guide. It doesn't include Jellyfin replacing Netflix/Spotify, though that's possible if you own media files. Even with paid email and excluding entertainment replacement, the gap is three thousand dollars. Add media self-hosting (Jellyfin + your own music/movie library) and the savings grow further.

Scenario 3: Nonprofit Organization (5-15 Staff)

5-year savings: $13,300. That's a staff salary supplement, a program budget, or a year of rent in many markets. The self-hosted setup pays for itself in month 9.

What the Cloud Companies Don't Want You to Calculate

Here's the trick: $9.99/month sounds like nothing. Coffee money. But multiply it by 60 months, and it's $600. That's not coffee money anymore — that's a laptop. A used laptop, specifically. Or a Pi 5, a 2TB SSD, and a nice dinner to celebrate getting your data back.

I use a simple shortcut now: multiply any monthly charge by 60, then double it if you think the price might go up. Because it always goes up. I've never seen a cloud service get cheaper.

Eight thousand dollars. Five years. For services that create nothing — you provide every photo, every document, every password. You're not buying anything. You're paying rent on your own memories, and the landlord can raise it whenever they want.

The Costs That Don't Show Up on a Receipt

Money isn't the only thing you're spending. Here's what I noticed after I moved off the cloud:

1. Privacy isn't a setting you can toggle

Every year your data sits on Google's servers, their models get better at profiling you. Facial recognition across your entire photo library. Email content analysis. Location patterns. Search history. You can't opt out of this while using the service — the data collection is the service. When I self-hosted, that profiling simply stopped. My photos never leave my hardware. My search history isn't logged by anyone. There's no "privacy dashboard" because there's nothing to manage.

2. Services die, and your data is trapped

Google has killed 293 products and services. I was a Google Reader user. I was a Google Play Music user. I watched both die. My photos and files didn't disappear, but the service I relied on did, and the migration was a pain I didn't ask for. My self-hosted setup doesn't have a "sunset strategy." It works as long as I maintain it. Nobody can decide my data isn't profitable enough to keep serving.

3. Skills versus dependency

Every year on the cloud path, I got better at using interfaces I didn't understand, controlled by companies whose incentives weren't mine. Every year on the self-hosting path, I learned actual skills: Linux administration, networking, backup strategy, how to fix things when they break. One path made me more capable. The other made me more captive. I know which one I prefer.

The Honest Trade-offs

Self-hosting isn't free. You're trading money for time and attention. Here's what that actually looks like in my experience:

Maintenance — about 2 hours/month, sometimes zero

Most months, I do nothing. Maybe I glance at a backup log. Every few months, something needs an update or a service needs a restart. I've had exactly one late-night emergency in three years — a failed SSD that I replaced the next morning. On average, it's probably two hours a month. Less than I spend scrolling social media.

Learning curve — about 10-20 hours upfront

If you've never touched Linux, expect to spend some evenings reading docs during the first month. I had zero Linux experience when I started. The guides in this series are written for people like me — they minimize the pain, but there's no way around some learning. After the first month, it drops to almost nothing.

You're the sysadmin now

When something breaks, you fix it. Nobody's support chat is going to save you. For a family cloud, that means your partner might ping you when the photo app acts up. The mitigations that work for me: automated health checks (Uptime Kuma), weekly restarts via cron, Tailscale for remote access, and backups I actually test. The Bottom Line

Over five years, my self-hosted setup cost me about 60-80% less than the cloud subscriptions I was paying before. The gap gets bigger in years 3-5 because the hardware is already paid for — you're just buying electricity. For families, that's thousands of dollars. For nonprofits, that's staff salaries. For me personally, it was enough to fund the next Pi upgrade and then some.

But honestly, the money stopped being the point a while ago. "Free" was never free. I was paying with my data, my attention, and my autonomy. Self-hosting let me pay with actual money instead — a one-time hardware cost and a few bucks a year in electricity — and keep everything else for myself.

Owning your data costs less than you think. And it's worth more than you expect.
